Custody Gradient

Custody Gradient is a way to rank every document workflow an agency touches by who physically holds the file, the signature record, and the audit trail. At the low end, files sit in a client's own tenant and the agency only passes through. At the high end, the agency hosts the storage, the signing log, and the retention policy, which means it also absorbs the breach notification, the legal hold, and the migration bill when the relationship ends. The gradient matters because retainer margin and legal exposure move in opposite directions along it: self-hosting DocuSeal on agency infrastructure removes per-envelope fees but converts a software cost into an uptime obligation. A practical middle rung is a white-label signing API such as Dropbox Sign, where the client sees agency branding while the vendor carries the compliance burden. Before quoting any document-heavy retainer, map each workflow to a rung and price the exit cost, not just the monthly seat.
